Most kitchens already have a real inventory number to work from. The system knows what's on hand. It knows what was purchased, what was counted, and, at least in theory, what should still be there.
The problem is everything that has to happen between that number existing and someone on the line actually using it.
In many operations, prep quantities get printed out, read from a screen and repeated out loud, then carried over by hand to a clipboard or a wall before the first ticket even prints.
That hand-off, from where the number lives to where the work actually happens, is where accuracy starts to erode. Sometimes, it starts before the shift has even begun.
Waste numbers deserve even more suspicion than prep numbers, and not because anyone's being dishonest.
When something gets tossed on the line, it usually gets logged wherever the line already tracks activity, if it gets logged at all. Getting that number back into the inventory system requires someone to enter it a second time, on a different screen, often well after the fact.
That second entry creates another opportunity for something to get missed, rounded off, or skipped entirely on a night when nobody has a spare minute.
The result is an inventory system holding a number nobody's fully confident in.
That matters in two directions, not just one.
Waste data is supposed to correct tomorrow's prep — the feedback that says, "We made too much of this. Dial it back."
But it also affects tonight.
Every item that gets thrown out is one less item available to sell. If the system doesn't know that yet, on-hand counts stay wrong for the rest of the shift, right up until someone runs out mid-service with no warning.
When the number feeding both of those decisions is unreliable, neither correction actually happens.
The system just ends up holding another guess, not an actual fact.
That's the deeper issue.
The kitchen and the inventory system are both tracking the same shift, but they're doing it separately. What actually got made, and what actually got tossed, doesn't update the inventory system automatically.
If that update happens at all, it's often at the next scheduled count — days later, well after the number could have helped anyone make a better call. By then, the opportunity to act on the information has already passed.
This has mattered more as margins have tightened across the industry over the last several years.
A brand with more room in its cost structure could absorb some sloppy prep as a rounding error nobody worried about. A brand running closer to the bone doesn't have that room anymore. The same forecasting gap that used to be background noise starts showing up as a line item finance actually asks about on a call.
Purchasing decisions get built on top of these same numbers.
A regional buyer negotiating volume with a supplier is working from what locations reported using and wasting. If that reporting has been running on guesswork for months, the contract gets sized for a version of demand that was never quite real.
And the consequences go both ways:
Neither is really a purchasing problem.
It's a visibility problem that eventually becomes a purchasing problem.
Counting more often doesn't fix any of this.
It just samples the same broken loop more times.
What actually closes the gap is shortening the distance between the moment something gets used or wasted and the moment the system knows about it, so tonight's number is closer to true than yesterday's was.
That's the difference between having data and having data in time to do something with it.
Every kitchen has a sense of whether tonight's prep felt about right.
Almost none of them could say, with any real confidence, what that feeling is actually costing across a hundred nights a year, multiplied by every location running the same rough math.
That's the kind of number worth actually knowing.
